North Jersey heats two ways. Much of the region runs on natural gas, but a stubborn share of the older stock, the prewar colonials and Victorians of Montclair, South Orange, Maplewood, and Morristown, still heats with an oil boiler and a tank, delivered by truck and priced by a global commodity market. If your house is one of them, this comparison matters more to you than any rebate table, because of all the fuels a heat pump competes against, oil is the one it beats most decisively. This guide runs the oil math honestly first, then gives the gas-heated majority its own honest paragraph, because the two answers are different.
Why Oil Loses on Structure, Not on Any Single Winter
Strip the noise and the comparison comes down to two machines buying the same thing, heat, from different markets.
The oil boiler burns a delivered commodity. Every unit of heat requires buying and burning fuel at whatever the truck charges this season, and an aging boiler converts fuel to usable heat at combustion efficiency that is often meaningfully worse than its nameplate. On top of the per-gallon price sits the ownership overhead nobody itemizes: annual burner service, tank monitoring and eventual replacement, delivery scheduling, and price swings that turn a cold January into a budgeting event.
The heat pump moves heat rather than making it. Across a typical North Jersey winter, a modern cold-climate unit delivers roughly two to three units of heat per unit of electricity purchased. That multiplier is the entire argument. Buying one unit of energy and receiving two to three outruns buying one unit and receiving less than one, in most weather, most winters. Oil's occasional cheap year narrows the gap; it does not flip the structure.
There is also the price-behavior difference. Electric rates are regulated and move slowly. Heating oil moves with world events, and every oil-heated household from Forest Hill to Livingston has lived through a winter where the second fill cost dramatically more than the first. Converting is partly a fuel-cost decision and partly a volatility decision: trading a spot market for a regulated one.
The Cold Snap Question, Answered With Design Math
The standing objection is the deep-freeze night, so meet it head on. First, sizing does the protecting: a system sized to the design day heats the house on the design day, which is why a real Manual J calculation is non-negotiable. Second, homes converting in stages sometimes keep the boiler as backup for the coldest hours, a dual-fuel arrangement that lets the heat pump carry the overwhelming majority of the season while the boiler idles as insurance. A Worked Scenario
A 2,400 square foot colonial in Maplewood, oil boiler, radiators, roughly 850 gallons a winter. At recent New Jersey oil prices that is a heating bill comfortably in the four figures, sensitive to every price swing, plus annual service and a tank aging toward replacement.
Convert to a properly sized cold-climate system and the same heat arrives at the two-to-three multiplier. Across a full winter, the operating savings for a typical oil-to-heat-pump conversion in this housing stock commonly land in the range of thirty to fifty percent of the annual heating spend, deeper in expensive-oil years, shallower in cheap ones. On a four-figure oil bill, that is a recurring annual saving that compounds against the install cost every year the system runs.
Now add the summer half. Most oil-heated North Jersey homes cool with window units or aging central AC. The heat pump replaces those too, with efficient cooling and real dehumidification in a metro summer. Oil never participated in that half of the year at all.
The Honest Gas Paragraph
If your house burns natural gas, the math is closer and deserves the truth: gas is the one fuel that can compete with a heat pump on pure operating cost in a cheap-gas year. The heat pump case for gas homes rests on different legs. The efficiency multiplier still applies and usually wins across a full season. The air conditioning replacement is real value, since most gas furnaces here are paired with aging AC that is due anyway, and one machine replacing two changes the capital math. And New Jersey's incentive structure, which pays on modeled whole-home savings, rewards the conversion either way. A gas household should run the numbers without romance, and a good contractor will run them honestly; the point is that the answer is closer for gas and lopsided for oil.
What Oil Ownership Costs Beyond the Fuel
The per-gallon price gets the attention, but the oil ecosystem carries fixed costs the conversion quietly retires. The annual burner cleaning and service contract. The tank, aging toward a replacement that runs into the thousands and carrying environmental liability if an old buried tank ever leaks, a line item North Jersey real estate closings know well. The delivery relationship with its minimum fills and storm scheduling. The flue that combustion requires and electricity does not. None of these appears on a fuel-price chart, all of them are real dollars across a decade, and a homeowner comparing fuel alone is undercounting oil's side of the ledger.
The Steam Radiator Question
One North Jersey particular deserves a plain answer: what happens to the radiators? Much of the oil-heated stock here runs steam or hot-water radiators, and the honest news is that the conversion does not have to touch them. A ductless system heats the rooms directly and the radiators simply go quiet, staying in place as the backup path in a dual-fuel arrangement or awaiting removal at leisure once the boiler retires. Nobody has to open walls, and the house keeps its plaster. The planning question is placement, not demolition: where the indoor heads go, floor by floor, so that the rooms the family actually lives in get the capacity. A bidder who walks the house talking about head locations and what each radiator currently covers is designing; one who quotes tonnage from the curb is not.
